Between the product and the customer, a person who knows them.
FromMore products online→ToMore people who know you
Khadi already has the product. What no catalogue can hold is a relationship: someone who knows your fit, your taste and your occasions. This shift places that person between the product and the customer, and sends what they learn back to the producer.
How people actually choose
People rarely ask “which shirt should I buy?” They ask:
- “What will look good on me?”
- “Will this fit me?”
- “What should I wear in this weather, or to this occasion?”
- “Can someone show me something I wouldn’t have found myself?”
- “Is this genuinely Khadi? Who made it? What does it mean?”
These are questions about fit, taste, trust and meaning. The best answers usually come from a person who knows you well enough to say, “Try this. I think it will look beautiful on you.”
A person between the product and the customer
Imagine a local entrepreneur who knows two hundred people in their neighbourhood illustrative. They know who loves handwoven fabric, who prefers minimal clothing, who needs workwear, who has a wedding coming up, who struggles with fit and who buys for every festival. They already have what is hardest to build at scale: trust, context and relationships.
What they don’t have is an organisation behind them: the catalogue, the product knowledge, the fit tools, the payments, the fulfilment and the demand data. Technology could give them all of that.

The platform stops being the destination and becomes the infrastructure behind the relationship. The person becomes the interface. AI becomes the intelligence. The community becomes the distribution network.

What already exists
Khadi has a great deal in place. Provisional figures released by KVIC put Khadi sales at ₹7,869 crore in 2025–26, against ₹1,081 crore in 2013–14, a rise of 628 per cent[1]. About 4.99 lakh people are engaged in the sector, and Khadi Institutions run 8,035 sales outlets[2]. The Government has notified the Khadi Mark to ensure genuineness[3], and KVIC sells Khadi online through a portal where only listed Khadi Institutions may sell[4].
This shift builds on that foundation. It adds the one thing that makes fabric, fit and meaning easier to choose: a person who understands the customer.
Scope. The sales figure is provisional and covers Khadi as a whole. We have found no data on how Khadi customers choose today or on how much of the buying follows personal advice, so the value of a relationship here is a hypothesis for the pilot to test.
Getting it right
Build on what exists. Institutions, stores, the Khadi Mark and online channels remain the backbone. The network adds to them.
Keep the person at the centre. Technology supports the relationship and never replaces it.
Earn trust at every step. Every product claim has to be true, and every customer’s data is handled with care.
Who it helps. Customers get someone who knows their fit and taste, and a reason to trust what they are buying. Local entrepreneurs get a livelihood built on what they are already good at. Producers get a steady signal of what the market is asking for.
What could go wrong
- A relationship that changes nothing. If customers served by a person buy no more than those who shop alone, the premise fails, so the first pilot compares them directly.
- Technology that crowds out the person.Tools that start to speak for the Stylist would erode the trust the model depends on, so the Stylist decides what to say and what to recommend.
- Claims that outrun the facts.Khadi’s authenticity is its value, so every product claim traces back to the producer and to the Khadi Mark.
- A parallel system.A network that competes with institutions and stores would split Khadi’s effort, so existing channels stay the backbone.
How we’d test it
One city and a handful of entrepreneurs, each with their own community, connected to a curated range of verified Khadi.
- The test
- Relationship against catalogue
- What we would measure
- Start with ten to twenty local entrepreneurs and give them the basics: a simple catalogue, customer profiles, fit capture and a way to take orders. Compare customers served by a person with similar customers who shop alone: do they buy more, return less and come back more often? Expand as the relationship model proves itself.
- What would end the idea
- Customers served by a person buy no more, return no less and come back no more often than similar customers who shop alone.
